This is a build-in-public essay. We are writing it because an honesty-branded company cannot quietly delete eight months of hardware engineering and pretend nothing changed.
VarshaKrishi no longer builds hardware. We eliminated custom PCB design, firmware development, enclosure engineering and radio-stack decisions. Ground-truth field sensing now uses procured commercial-off-the-shelf (COTS) instrumentation, configured, calibrated and integrated, never manufactured.
What We Actually Built (and Didn't)
Between late 2025 and mid 2026, we pursued a "VK-Series" hardware identity: custom sensor nodes, edge gateways, LoRaWAN stacks, solar power systems. We spent months and significant capital on components. We produced concept renders, specification sheets and tender documentation.
What we did not produce: a reliable, integrated, field-deployable hardware product at scale. Three architecture pivots (LoRa → RS485 → WiFi-MQTT → vendor I2C modules) and zero production bench units is not a lag, it is a falsified hypothesis.
Why COTS Wins
A complete ground-truth sensor cluster, capacitive soil moisture, temperature/humidity, leaf wetness, CO₂, can be assembled from in-country COTS parts for roughly ₹47–60K, with zero custom firmware and days of integration time instead of months of engineering.
Critically, COTS equipment using standard RS485 Modbus interfaces is more compatible with our patent filing (priority June 2026) than our own bench prototypes were. The procurement path is not a retreat, it is the technically honest path.
What We Kept
Hardware still appears in institutional contracts, as a procured commodity, like a cloud bill. Research stations and government buyers who need ground-truth validation get configured COTS instrumentation, field calibration, installation documentation and an acceptance report. We scope it; we do not manufacture it.
What compounds is the software spine:

- Calibrate, cross-domain sensor correction
- Advise. FAO-56, TOMCAST, cited models in 8 languages
- Prove, hash-chain-sealed provenance ledger
- Verify, evidence fusion for MRV, insurance, export cert
That spine is Verified Agricultural Intelligence. It never required manufactured hardware, only ground-truthed, auditable intelligence.
What We Deleted
- "VK-Series" as a designed product identity (SKU names may survive on legacy paperwork only)
- Claims about LoRa mesh range, on-device edge AI, pre-calibrated shipped units, and VK-Lite
- The positioning "Agricultural IoT Company", we build intelligence, not devices
The Uncomfortable Part
Our only demand-side evidence to date, a government tender awarded for a Chhattisgarh research-station deployment, was won partly on the research-grade framing that included sensor infrastructure. We honour that commitment with COTS delivery, not with a resumed firmware sprint.
But we will not let hardware engineering become the fourth company pivot that defers the events that actually matter: a released purchase order, a delivered field cluster, and a stranger using the advisory product.
